The App Assistant Moves Into the Aisle
Home Depot has expanded Magic Apron, its generative AI shopping assistant, from a mobile app feature into a physical, in-store experience available across all of its more than 2,000 U.S. locations. Shoppers can now activate Store Mode in the app or scan QR codes placed throughout the store to get local store mapping, aisle-level product location and real-time inventory availability, including stock levels at nearby locations if an item is out at the store they are standing in. Jordan Broggi, Home Depot's EVP of Interconnected Retail, described the move as taking the best of the company's digital expertise and bringing it into the physical store to create a more connected shopping experience.
This is a meaningful step beyond the typical retail chatbot pattern, where AI assistants live exclusively in an app or website and have little awareness of a shopper's physical location. By tying Magic Apron to Store Mode and location-aware QR codes, Home Depot has built a system that behaves differently depending on whether a customer is browsing from home or standing in front of an empty shelf, a distinction most retail AI deployments still do not make.
A Multimodal Interface for a Hardware Store
Magic Apron accepts text, voice-to-text and image search, letting a customer photograph a broken part or an unfamiliar tool and get a match without knowing its name. That matters more in a home improvement context than in most retail categories, since a large share of Home Depot's customers arrive not knowing the correct term for what they need, a fitting, a fastener, a specific gauge of wire, and traditional keyword search fails exactly the shoppers who need the most help.
The multilingual support built into the tool addresses a related problem: home improvement projects generate highly specific, technical vocabulary that is hard enough to search in a shopper's native language, let alone a second one. Combining image search with multilingual conversational support turns Magic Apron into a translation layer between what a customer can describe and what the store actually stocks, a use case with a clearer return on investment than many generative AI shopping tools built primarily for browsing and inspiration.
Scale Before the Physical Rollout
Magic Apron did not launch as an in-store tool. It debuted in March 2025 as a generative AI content suite, and a January 2026 partnership with Google Cloud added the conversational, plain-language interaction layer that made it useful for real-time customer questions rather than static content generation. By the time Home Depot extended it into physical stores, the tool was already handling millions of customer questions monthly through the app, giving the company a mature product with known failure modes and usage patterns before betting on a harder, in-store deployment.
That sequencing is worth studying on its own. Home Depot spent roughly eighteen months building conversational reliability and usage scale in a lower-stakes digital channel before extending the same assistant into a setting where a wrong answer sends a customer to the wrong aisle in a warehouse-sized store. Retailers rushing straight to an ambitious in-store AI deployment without that digital proving ground are taking on meaningfully more risk than Home Depot did here.
What Real-Time Inventory Actually Requires
Surfacing accurate, real-time inventory across a store and its nearby locations sounds like a feature request until an engineering team has to build it. It requires inventory systems that update fast enough to reflect what just sold at the register, integration between that inventory data and a conversational AI layer capable of interpreting a shopper's question correctly, and enough store-level location data to answer confidently across a network of thousands of locations rather than just one.
Retailers whose inventory systems still reconcile on a daily or overnight batch cycle cannot credibly ship this feature regardless of how good their underlying AI model is, because the AI is only as reliable as the inventory data feeding it. Home Depot's ability to extend Magic Apron into real-time, cross-location inventory answers is as much evidence of underlying supply chain and inventory system maturity as it is evidence of AI capability, and that distinction should shape how other retailers sequence their own roadmaps.
The Staffing Question Underneath the Feature
An AI assistant that can tell a shopper exactly which aisle and bay holds an item, and whether it is in stock nearby if not, directly substitutes for a category of question store associates currently field dozens of times per shift. That does not necessarily mean fewer associates, Home Depot has framed AI consistently as augmenting staff rather than replacing them, but it does mean the nature of associate work shifts toward the harder, higher-judgment questions the AI cannot answer, project guidance, product compatibility, complex returns.
Retail leaders deploying similar in-store AI should plan for that shift deliberately rather than let it happen as a byproduct. A Template for Physical Retail, Not Just Hardware
Home improvement is an unusually favorable category for this kind of tool, given how often customers cannot name what they need, but the underlying pattern generalizes well beyond hardware stores. Any retailer with a large, sprawling physical footprint and a catalog too complex for simple keyword search, grocery, home goods, auto parts, electronics, faces the same core problem Magic Apron addresses: shoppers who know what they want but not what to call it, standing in a store too large to browse effectively on their own.
What makes Home Depot's version instructive is the sequencing, not the underlying model. Building conversational reliability in a digital channel first, then extending into a physical setting only once real-time inventory data could support it, is a replicable playbook for any retailer considering a similar leap. Skipping either step, shipping straight to in-store deployment or shipping without the inventory backbone to support accurate answers, is where most competing efforts are likely to stumble first.
